The fragility of planning in discrete manufacturing

Why schedules keep resetting instead of absorbing change

Frederic Pieters

Frederic Pieters

October 19, 2026

Most productivity problems in discrete manufacturing do not start on the shop floor. They start in the Planning in manufacturing rarely fails in a dramatic way. It weakens gradually. Schedules are built with care, using the best available data at that moment. Then conditions begin to shift. A customer request changes. A supplier delay surfaces later than expected. An engineering update exists, but not everywhere it needs to.

None of these moments are unusual. Together, they create the daytoday realities planners in manufacturing work and must deal with.

Planning depends on signals it does not control

Planning sits at the intersection of multiple decisions made elsewhere in the organization. It relies on inputs that arrive at different moments and move at different speeds. In day‑to‑day operations, those signals typically include:

  • Sales adjusting demand, sometimes after plans have already been committed
  • Engineering introducing changes that take time to reach every system and team
  • Procurement responding to supplier constraints, rather than planning assumptions
  • Quality determining what can be released, and at what moment in the process

Each of these signals is reasonable on its own. The problem is that planning rarely receives them as a coherent set. Instead of shaping execution, planning spends its time aligning partial truths. Capacity looks correct in one view. Material availability appears correct in another. Changes exist, but not everywhere. The plan still looks sound on screen, but execution starts to drift.

At that point, planning is no longer coordinating the operation. It is catching up with it.

When everything looks like work in progress

In many manufacturing environments, planning still treats production as one continuous flow. Everything before the finished product disappears into work in progress.

But the physical reality looks different:

  • Semi‑finished products exist on the shop floor.
  • Components wait between operations.
  • Materials move between sites and subcontractors.

Yet in planning terms, these stages are often invisible as actionable stock. This disconnect has consequences. That's because without clear decoupling points, plans have no room to absorb change locally. A small adjustment upstream forces a full rethink downstream. As a result, schedules need to be rebuilt, materials are rechecked, and capacity is reshuffled.

In this case, plans do not bend. They need to be reset every time something changes.

Where this becomes visible in practice

Our customer Buyse Metal Works encountered this exact challenge. With multiple production sites and subcontractors, semi‑finished products moved continuously between locations. Physically, work progressed in stages. Structurally, planning could not see or leverage those stages.

In reality, everything started from raw material. But inventory insight remained limited. Small changes triggered large replanning efforts. Planning effort increased, but flexibility did not.

Curious about how we took on these challenges? We explain the broader context and architectural choices behind this situation in more detail in our webinar with Buyse on multi‑level mBOMs, which is available on demand here.

Why better forecasting does not solve this

When plans break, the instinct is often to improve forecasts. More data, with tighter calculations and shorter planning cycles. Sounds good, right? It might help you at the margins, but it does not address the core issue. Forecasts are snapshots, but reality evolves continuously.

As long as your planning lacks visibility into intermediate stages, buffers, and handover points, it remains exposed to constant resets. This makes your issue not just prediction accuracy, but structural rigidity. And if there's one thing we are certain of, it’s that planning cannot stabilize what operations cannot absorb.

What fragile planning reveals

Planning breaks where control has already slipped. It breaks when teams operate with partial visibility and when decisions made earlier cannot be absorbed later without disruption. In that situation, replanning becomes the norm rather than the exception. Schedules are rebuilt instead of adjusted. Changes ripple through the entire operation because there are no clear points where work can pause, absorb impact, and continue with intent.

Planning does not fail loudly in these environments. It fails quietly. Confidence in schedules fades. Commitments become provisional. Teams compensate with buffers outside the system, informal coordination, and last‑minute fixes.

If we're honest when planning feels fragile, it is rarely a planning problem. It is an early signal that the operation itself lacks the structure to handle change where it actually occurs.

The situations described here return throughout our most recent Discrete Manufacturing ebook 'Assembling the future',  especially in the sections on today’s operational reality and where control breaks down. Explore how these patterns affect planning, inventory, and execution.
