The productivity paradox in discrete manufacturing

Most productivity problems in discrete manufacturing do not start on the shop floor. They start in the handovers that connect sales, engineering, planning, production, logistics, and service. When those handovers break, the organization becomes reactive. Work still gets done, but decisions travel badly. In this blog article we will set the scene on the productivity paradox and share some tips on how to combat this.

Control is lost between teams, not inside teams

Discrete manufacturers often run strong functions: 

• Engineering improves designs.
• Planning fights to keep schedules realistic.
• Quality protects compliance.
• Production keeps output moving. 

The paradox shows up when these functions work from different assumptions and different data. And that is exactly where control is lost. The issue is not the effort inside teams, but the coordination between them. 

The first crack appears in quoting and configuration 

In make‑to‑order and engineer‑to‑order environments, the sales phase shapes everything that follows. Configuration decisions determine what must be designed, sourced, planned, built, shipped, and serviced. 

When sales, engineering, and production each apply their own rules, control becomes fragile. At one of our customers' Schréder, one of their early pain points was that sales, engineering, and production used similar product attributes, but the underlying rules and definitions were not aligned across systems. That led to duplicated rule maintenance and slow, error-prone ways of working, including large sets of Excel-based configurators. This pattern is widespread. If the first decision is unstable, every downstream decision inherits that instability.

Planning works with yesterday’s data 

Even strong planning teams struggle when information arrives too late. A supplier delay becomes visible after schedules are set. An engineering change exists on paper but has not reached the shop floor. A component shortage only surfaces when work is already underway. 

In those moments, every team acts on what looks correct from their perspective. Engineering assumes a change is active. Planning works with the latest available material data. Quality expects compliance. Leadership sees isolated signals but lacks a clear view of the impact on delivery commitments. 

This is exactly the kind of situation we describe in our ebook for manufacturing. This does not mean planning is weak. Teams are planning against different versions of reality. And your control slips when those realities are not aligned. 

Quality control becomes slow when evidence is scattered 

When quality data lives across shared drives, spreadsheets, and disconnected systems, control turns into a search exercise. Even teams with the right intent lose time assembling evidence. 

Certificates stored in folders, test results tracked separately, and genealogy locked inside ERP make fast response difficult. That costs you time, but much more than that. It can impact your confidence in running your operations, and recalls, investigations, and customer questions become harder to handle quickly.

Productivity drops when decision flow breaks

And that's the productivity paradox in practice. Productivity looks like output, but the deeper issue is decision flow. Control fades when:

• sales commitments are not validated against engineering constraints and capacity

• planning relies on incomplete supplier signals

• engineering changes do not propagate cleanly

• quality evidence must be assembled manually

• service feedback does not loop back fast enough to prevent repetition

In this environment, teams compensate by working harder. Scheduling more meetings, setting up more checks, and having more manual workarounds. That effort keeps the business running, but it does not restore control. 

Take control of your operations

If productivity is the goal of your manufacturing organization, start by identifying where the control is lost. Look at the handovers and focus on the moments where one team depends on another team’s version of the truth. That is where productivity quietly erodes. Not in visible failures, but in everyday uncertainty. 

When those handovers are weak, plans stop being commitments and become educated guesses. Teams compensate with extra checks, informal alignment, and late corrections. Work keeps moving, but predictability fades. Organizations operating this way are rarely inefficient. They are simply unstable. And no amount of effort inside individual teams can fully compensate for that.
