Why 2027 will be the year food companies should finally abandon legacy systems

Reinout de Ruiter

Reinout de Ruiter

October 14, 2026

Old systems don’t just slow you down. They now threaten compliance and trust, and the ability to operate in a world that moves faster than ever.

Legacy systems have long been tolerated in food manufacturing. They were familiar, stable, “good enough.” But in 2026, their limitations are no longer operational inconveniences; they have become business risks. Slow, fragmented systems undermine compliance, weaken trust, and make it impossible to operate at the speed today’s food ecosystem requires.

The question is no longer when to modernize, but how much longer companies can afford not to.

The modern food industry evolved, legacy systems did not

Older on‑premise ERPs were built for a world that no longer exists: predictable operations, slower regulatory change, linear supply chains, and modest SKU variation. Today’s reality is the opposite; expanding assortments, fluctuating ingredient availability, fast‑changing retailer requirements, and a rise in environmental and social reporting obligations. Legacy platforms were simply never built to handle the volume, velocity, and interconnectivity now required.

When every process depends on clean, unified, fast‑moving data, systems that can’t adapt become structural bottlenecks.

Risk #1: Outdated systems threaten security (and customers notice)

Cyberattacks in the food sector are no longer hypothetical. Ransomware has shut down production lines and disrupted supply chains worldwide. Older ERPs often run on outdated stacks, unpatched databases, and unsupported versions; gaps that retailers, auditors, and partners increasingly recognize and measure.

A breach doesn’t just halt production. It damages trust, commercial relationships, and brand reputation in a sector where transparency is already under scrutiny.

Why thst Risk #2: Compliance requirements outpace old ERP capabilities

Modern regulations; including FSMA 204 with its 24‑hour traceability requirement, EUDR’s geolocation‑level sourcing mandates, CO₂ and sustainability reporting, evolving allergen rules, packaging regulations, and retailer‑specific compliance programs, all require dynamic, multi‑source, auditable data. Legacy platforms cannot support:

  • automated traceability
  • multi‑tier visibility
  • rapid documentation updates
  • real‑time reporting
  • synchronized sustainability metrics

As a result, companies may appear “compliant on paper,” but not compliant at the speed and fidelity expected in 2026. This is precisely where the transition from promises to proof becomes essential, a theme explored further in our blog ‘Proof, Don’t Just Promise’.

Risk #3: Data fragmentation quietly erodes operational truth

In many food companies, the biggest risk isn’t downtime; it’s misalignment. Legacy systems create multiple versions of product masters, inconsistent raw‑material naming, outdated specifications, siloed functional data, disconnected add‑ons, and no cross‑site visibility.

This leads to predictable, costly errors: mislabeled products, incorrect formulations, failed COA checks, wrong packaging runs, inaccurate forecasts, missed allergens. These issues compound in areas like formulation, where even small inconsistencies break downstream processes.

As this happens, internal teams lose trust in the system, retailers lose trust in service accuracy, and consumers lose trust in the brand. This breakdown in operational truth directly impacts the last mile, where retailers increasingly expect accurate, real‑time data to validate service levels and on‑shelf execution.

That means legacy isn’t just a technical issue, it is also a credibility problem.

Risk #4: Legacy systems block agility when volatility hits

Recent years have shown how quickly conditions can shift: raw‑material shortages, recipe changes, packaging transitions, faster sustainability reporting cycles, sudden retailer updates. Older ERPs were never designed for rapid product changes or centralized governance. Every adjustment becomes a manual workaround. Every exception turns into firefighting.

Companies stuck in a “jungle of systems” lose the ability to respond when volatility hits; upstream or downstream. This is exactly why modern food organizations depend on a strong digital backbone to coordinate chain‑wide decisions, something legacy systems fundamentally cannot replicate.

Risk #5: Innovation happens in the cloud, not on-premise

Cloud platforms are where modern food operations actually scale. They support capabilities that legacy ERPs cannot host or integrate effectively:

  • early‑warning detection for planning

  • automated traceability and recall readiness

  • quality document intelligence

  • sustainability data engines

  • real‑time CO₂ calculation

  • multi‑system collaboration with retailers and logistics partners

  • AI‑supported analysis and decision‑making

And as discussed in some of our other blogs, Agentic AI; whether executing tasks like validating specifications, interpreting COAs, or detecting anomalies, only function reliably in modern, unified data environments. Legacy platforms cannot sustain the infrastructure these tools rely on. Innovation has moved to the cloud. Staying on‑premise now means you are opting out.

Risk #6: Costs have quietly shifted, legacy systems are not “cheaper”

What used to be accepted as “normal IT cost”; servers, patching, downtime management, hardware replacement, custom integrations, now drains budgets that could be invested in modernization, automation, and resilience. Cloud ERP removes most of this overhead and replaces it with continuous updates, predictable cost, centralized security, and built‑in redundancy. That means modern platforms are no longer expensive, legacy is.

Why the end of 2026 will be the tipping point

For many years, food companies postponed modernization because operations could still tolerate older systems. That buffer has disappeared. Legacy now presents risk across every dimension:

  • Operational; fragmentation and delays

  • Regulatory; insufficient traceability and compliance speed

  • Security; vulnerability to attacks

  • Commercial; failing retailer requirements

  • Reputational; erosion of brand trust

This is why modernization is no longer an IT upgrade, it is a trust project. Retailers, regulators, employees, and consumers all depend on your ability to operate with accuracy, speed, and transparency.

The future of the food industry is built on modern, unified cloud platforms

Cloud‑based ERP solutions such as Microsoft Dynamics 365 Finance & Supply Chain Management and Business Central provide capabilities legacy systems cannot match: real‑time data, centralized governance, continuous security updates, integrated traceability, and the ability to support AI and automation across the entire chain.

This isn’t just a technical shift. It is the operating model that enables food companies to stay trusted, compliant, and competitive in a world where complexity grows faster than capacity.
